To ensure the progress of the project, only the project plan is not enough, and there must be a phased plan. Making project phase plan is also the basic responsibility of project experts. There are two ways to make a project phase plan: one is to take the time required for a sub project as a phase, and the other is to include the tasks that can be completed in a natural month in the phase plan. Since the project plan has defined the time, work content, work mode and work results required by a sub project, this paper only introduces the stage plan formulation method with natural month as the time period.
There is no doubt that if a project takes 12 months, there is naturally a 12-Stage plan. However, the first phase plan often starts from the second month after the project is launched. This is because: first, the project start-up does not always start on the 1st of the current month; second, the project start-up stage is usually reflected in the work plan of the project preparation stage, so the first stage plan of each project starts from the second month.
This also shows that the project phase plan cannot coincide with the time required to complete each sub project. It is possible that a sub project may span several months, such as process combing and process design projects, and some sub projects, such as decision classification and organizational structure adjustment, only take a few days or weeks. Therefore, The project phase plan is to subdivide the tasks that can be completed or should be completed in the natural month from the beginning of the month to the end of the month. At the same time, it should take into account the content arrangement of the presence or absence of the project expert members. Of course, it should also consider the characteristics of the enterprise's low and peak seasons and the vacation habits of the enterprise's employees. Before the start of the project, the personal investigation of the project experts can be used in making the plan.
The project phase plan is usually expressed in tabular form (also Gantt chart), and the title is "The nth stage plan of the standardized management system construction project of an enterprise. It is also drawn up under the header: review: Approval: mm / DD / yyyy. If it is a plan drawn up by the project expert, the review can be removed and directly submitted to the person in charge of the enterprise for approval. If it is drawn up by the project expert assistant, it will be reviewed by the project expert and approved by the person in charge of the enterprise.
The contents of the form include serial number, date, time, work content, person in charge, participants and work objectives (remarks can be added if necessary) The formulation of project phase plan usually focuses on the two dimensions of time and work content, that is, what to do from what date to what date, and then fill in the person in charge, participants and objectives around the work content. For example, a lecture on technical methods of process management design was held on May 7, with at least three persons in charge: project experts, enterprise leaders, director of project office and so on Participants: at least middle and senior managers and project system designers of the enterprise. Achieve the goal: let each participant draw a flow chart. For example, from May 8 to 15, sort out the enterprise process directory. The person in charge: project experts and director of the project office. Participants: all project system designers and middle and senior management cadres of the enterprise. Achieve the goal: basically establish the framework of enterprise process directory System, design tasks are assigned to people.
The project phase plan often arranges different sub projects to be carried out simultaneously. Due to the large number of employees in the enterprise, the project experts should consider allowing different personnel to work. Therefore, the project experts should also have the art of "playing the piano".
The main body of the project phase plan is the form, but there must also be a hint of key contents in front of the form, which usually uses three to five sentences to refine the key work of this phase. There are supplementary notes at the back of the form: 1. Specify the specific date when the members of the project expert group arrive for guidance; 2. Put forward customized plan requirements for different members of the project team. For example, the director of the project office should formulate project tasks accordingly Follow up the plan, the system designer shall formulate the design plan accordingly; or the person in charge of the enterprise shall formulate the project scheme approval plan accordingly, and each person in charge shall formulate the audit plan accordingly.
After the project phase plan is drawn up, it shall be communicated and agreed within the members of the project expert group, then transmitted to the person in charge of the enterprise for approval, and then issued and implemented by the director of the project office.
